Cash on delivery order management starts before the courier receives the parcel.
The store needs to know:
- Which orders were placed with COD.
- Which customers confirmed.
- Which customers cancelled.
- Which customers did not respond.
- Which orders were dispatched.
- Which orders were delivered or returned.
- What each outcome cost.
If these states are spread across Shopify, phone calls, WhatsApp chats, spreadsheets, and memory, the store does not have one COD workflow. It has several disconnected versions of the truth.
The Six COD Order States
Use clear states:
COD order receivedConfirmation sentConfirmedCancelledNo responseDispatch and delivery outcome
These states should not be merged.
A cancelled order before dispatch is different from a parcel returned after a failed delivery. The costs, causes, and next actions are different.
What The Fulfillment Team Needs To See
Before dispatch, the team should be able to answer:
- Has the customer confirmed?
- Was a reminder sent?
- Did the customer ask a question?
- Is the address complete?
- Is the order high value or fragile?
- Does the store's policy require review?
The team should not need to ask the founder to search a personal chat history before every dispatch.
A Practical Shopify COD Workflow
Order received
-> payment method checked
-> confirmation request sent
-> response captured
-> reminder or review rule applied
-> Shopify order state updated
-> fulfillment dispatches or holds
-> delivery outcome recorded
The workflow should also preserve exceptions. A customer who asks to change the delivery date is not the same as a customer who never responds.
Why Tags Matter
Order tags are simple, but they help teams share a common state.
Useful tags may include:
COD confirmation sentCOD confirmedCOD cancelledCOD reminder sentCOD no responseCOD needs review
Use a consistent naming convention. Avoid creating many overlapping labels that mean the same thing.
What To Measure
At minimum, track:
- Confirmation rate.
- Cancellation-before-dispatch rate.
- No-response rate.
- Dispatch rate.
- Delivered COD rate.
- Failed-delivery or return rate.
- Product recovery rate.
- Estimated COD cost.
- Support time per COD order.
Use the same definitions every reporting period. If “failed” means cancelled before dispatch one month and returned after dispatch the next month, the trend is not reliable.
Audit Before Optimization
Sovor COD includes a free 60-day COD audit with installation. It processes the previous 60 days of order history and shows:
- COD/RTO rate.
- Estimated loss.
- Top three risky PINs.
- The result in the merchant dashboard.
The audit helps the merchant prioritize. It does not mean every order from a risky PIN should be blocked or that all COD failures have one cause.
Use the result alongside:
- Courier records.
- Customer communication.
- Product category.
- Order value.
- Address quality.
- Customer history.
What A COD App Should Automate
Automate repeated, rule-based work:
- Confirmation messages.
- Confirm/cancel responses.
- Reminders.
- Shopify order tags.
- No-response visibility.
- Dashboard baseline.
Keep human review for:
- High-value orders.
- Special delivery arrangements.
- Customer questions.
- Incomplete addresses.
- Unusual product or order combinations.
Automation should reduce repetition, not remove judgment.
WhatsApp Requirements
Sovor uses a merchant-owned WhatsApp Business setup. The merchant needs to account for:
- Business account ownership.
- Phone and business identifiers.
- Access credentials.
- Approved message templates.
- Customer consent and opt-out handling.
- Template activation and Meta account health.
The setup should be explained before installation. A good workflow is transparent about dependencies.
